Grouping does help. I use GIMP these days and it doesn't group all that well though. And in the past I did almost everything on just a few layers and it did go quick... until someone wanted the fur colors changed. That was a nightmare and I almost had to completely redo the shading. That is when I restarted going crazy with layers again. Like a decade ago, I did this pretty cool lightning effect back before the filters than can do it for you. I used like a dozen layers to get it to what I wanted. Nowadays, a plugin would do much the same thing.
I find myself treating different objects in their separate groups in that it'll have the base color layers, then shadows, dark shading, highlights and if needed, a final glare layer. Depending on the number of objects, the layers can add up fast. A good example is my Halloween Special back in 2009 (warning, link is very graphic http://www.furaffinity.net/view/2982082/ ). This piece has dozens and dozens of layers. I think it gave it much more 'depth' than I could do otherwise. Beside, I had to rearrange the various objects a few times and that helped. Anyway, that was one of my most complicated works. It will be a long long item if I do anything close to that, especially in my laziness.

though, no one has asked me to do any commissions or stuff like that, so there haven't been any problems with my drawings~
and if you do everything correct you can always keep less amount of layers, even if you have to change a lot of things in the picture~

I haven't done any commission as well though a couple people did ask. However, I done quite a few requests and gift arts from those kiriban contests I hold when I hit certain milestones. *Rubs his toes as those things stings when accidentally kicked.* I also am doing trades though I am still slowly wading through my second one for last couple of months or so. I am that slow. >.>
When I sketch something and come back to it, I find tons of mistakes. The 2nd trade I am still on I redid the sketch like six times and even had to tweak the final one with cut -n-paste, resizing, and warp tools to get it where I am somewhat happy with it. And all that before I started coloring.
