Practice pic. I like birds and gryphons are fun. I have a lot of trouble doing the beak coming in. It'd be easier to expand the nose but it makes so much more sense to me biologically to have it come out of the mouth. Just that's harder to do. Just working at trying to get that. Well, that and more hand/talon drawing.

I think you can justify the method the beak appears by how they're doing it. If it's goo or liquid types you could get away with that easily because it's all the form that's changing. If it's magical I honestly say all rules are off and you can shapeshift any way. The beak emerging from the mouth would only really be limited to someone whose going through a biological metamorphosis. So you must practice all the ways.
