I took this test of the shield scales that The Ring Lord started making and bent it around my arm to see if it would work as a bracer. Results are mixed, but interesting. The scales are kind of big, and they bulge outwards more than is convenient. If they could be placed farther apart then they would be more flexible.
Anyway, I don't know if it will work out, but I think I'm going to try making a pair of bracers. I suspect they will turn out more pine cone-like than I'm going for, but they might be cool anyway. A bigger sheet that didn't have to bend as sharply would work much better. So something closer to a full armor piece would work, but I don't know how soon I'll be pushing for a big piece like that.
The scales are anodized aluminum, riveted onto 7-9 oz vegetable-tanned leather.

I thought about bending the scales, and if I was just making things for myself I might do that, but if I'm selling them I don't know if I can manage that. I would need a way to do it very consistently to keep the quality predictable, and very quickly to keep the price reasonable.
